Executive Summary: The TOTO brand has a well-articulated growth strategy, moving from its market dominance in Japan to converting the US market to WASHLETS, aka bidet toilet seats. TOTO brings its brand values of cleanliness and comfort to the world’s most affluent market. The brand is on track to be a billion dollar brand in the US in 2033. To achieve its growth, TOTO needs to continue to overcome US cultural barriers against bidets by focusing on the most relevant consumer and influencer targets.
Today, We Talk Toilets & Bidets, from Japan and Around the World
On our family trip to Japan, I was impressed by the top-quality toilets and clean bathrooms that are seemingly ubiquitous: in hotels, subway train stations, public restrooms, and Airbnbs. The brand name we saw everywhere was TOTO. We didn’t notice any other brands. This made me curious to explore the TOTO brand’s growth strategy in Japan and in the US (and also to seriously consider a TOTO for the guest bathroom in our home).
In line with our observations of TOTO’s omnipresence, TOTO commands a 61% market share for sanitary ware in Japan, followed distantly by INAX at 31%. TOTO also has a leading position in bidet washlets (TOTO created the brand WASHLET in 1980) at 54%, again followed by INAX at 24%, and then Panasonic at 10%. And, TOTO is also the leader for 58% of renovation projects in the Japanese market.
Fiscal 2025 revenues for TOTO globally are 737.4 billion yen or around $4.7 billion USD. Total global revenues are up 11% compared to Fiscal 2024. Operating profits stand at 7.3% of revenue in 2025.
TOTO has three major business sectors, and Japanese housing equipment (the business segment where sanitary ware and Washlets reside) is the largest.
- Japanese housing equipment is 65% of corporate revenues
- International housing equipment (where the US market is found) is 26% of revenues
- “New business domains” (also known as advanced ceramics) contribute the remaining 9% of revenues
Defining the Corporate Growth Strategy for the TOTO Brand
TOTO’s corporate medium-to-high, long-term growth strategies are clearly enumerated with three prongs identified:
- “Advanced Ceramics: Growing into a core business by capturing advanced demand for semiconductors”
- “Americas: Establish a solid foothold for TOTO WASHLET”
- “Asia: Establish a foundation to expand sales in line with economic growth in each market”
Ceramics remain core to the company’s growth strategies going back to the 1917 founding company name. According to Bradshaw Plumbing:
“The name ‘toto’ is an abbreviation of two Japanese names – Tōyō Tōki. This translates into English as Oriental Ceramics.”



What Is the Americas Growth Strategy for the TOTO Brand?
Based on its growth trajectory, TOTO could be a $1 billion brand in the Americas over the next five years. But this success would require it to grow faster than its current 9% compounded annually from the Fiscal 2025 Americas revenues of $505 million. At the current rate, TOTO will cross the $1 billion mark in the US in Fiscal 2033 rather than Fiscal 2030. Growing to $1 billion in the Americas would require a 15% compounded annual growth.
Perhaps because I am currently reading 10X Is Easier Than 2X, I wonder if the TOTO brand has the potential to grow faster in the Americas.
The company specifically plans for:
“Americas Business: Increased sales and profits through the continued expansion of WASHLET sales across all channels.”
For Fiscal 2025, TOTO’s Americas business was $505 million in net sales, up 109% from the prior year. Here’s the breadown:
- 49% sanitary ware
- 39% WASHLET bidet seat
- 7% faucet fixtures
Sales growth from 2022 for 2025 in the Americas was 9% compounded annually for the three years, or y 41% for the entire period.
It’s interesting to see the focus on WASHLET given that sanitary ware is still the larger contributor in the US. As an American consumer, I didn’t really notice the TOTO WASHLET in Japan as distinct from its toilets. However, a former partner of mine agreed with the focus on WASHLET explaining:
“It’s the WASHLET that you really want, no need to pay for the smart toilet. When we have a guest, one of our relatives specifically asks to stay in our bedroom that has the WASHLET in its bathroom rather than a larger bedroom that doesn’t have the WASHLET.”
There is a wide range of prices for TOTO’s products, as shown in the September 2026 pricing table below . With the exception of conventional toilets, TOTO’s WASHLETs are less costly at $400-$1300 than the brand’s fully integrated smart toilets ranging from $2700-$8000.
Part of the thinking behind greater growth expectations in WASHLET is that there is greater volume potential given the WASHLET’s lower (though not low) price points.

Who Are the Target Consumers for TOTO US Growth Strategy?
With the range of product pricing and features that TOTO offers, TOTO has several target consumer segments for its growth strategy. It’s important to recognize that there are well-recognized cultural barriers in the US to bidets that TOTO and other brands like TUSHY work hard to overcome.
First, it’s important to acknowledge that TOTO does not have a product for the most price-sensitive consumers, and so the brand is focusing on middle and higher-income consumers. As an example,Toto’s conventional toilet retails for $383.85 at Lowes, while a Glacier Bay conventional toilet retails for $99 at Home Depot.
Second are US consumers who have been exposed to TOTO through overseas travel to Japan (this is my category). In 2025, 3.3 million Americans visited Japan, up from 2.7 million in 2024 and are recognized as an important behavioral target for TOTO. It’s no accident that these Japan Exposed consumers encounter TOTO toilets, as this is part of the showcase strategy for the brand.
Third, with health and wellness as major brand selling points, TOTO also targets consumers who are more health conscious. Eco-conscious consumers are another group who can be attracted by using less toilet paper.
Fourth, Millennials have also been identified by TOTO as an important consumer target that may be more willing to adopt new behaviors. Said Bill Strang, TOTO USA President:
“The millennial generation is the most culturally sensitive, and most open to adopting new trends.”
What Consumer Behaviors Drive TOTO Growth?
Home renovation, specifically bathroom remodeling, is a critical behavior need state target. Similarly, high-end new home building is a need state target. There are many intermediaries and influencers in the home renovation and construction market, including realtors, HVAC and plumbing contractors, general contractors and architects.
What’s the Overall Growth Strategy Target?
Bringing this together, the US growth strategy target for TOTO is:
Medium-to-high-income U.S. homeowners and renovators who value superior hygiene, wellness, comfort and technology, with particular receptivity among millennials, environmentally-conscious consumers and Japan-exposed travelers who are comfortable adopting new behaviors. Influencers will include contractors and realtors, among others.
So far, I have not encountered any TOTOs in US Airbnbs or hotels I’ve stayed in. Cultural barriers might prevent guests from using these amenities without step-by-step instructions. Also, guests might be reluctant to mention a bidet in their reviews. TOTO could be an upgrade that isn’t seen as profitable by the Airbnb hosts.
However, realtors and contractors I’ve spoken with are quick to recognize the TOTO brand’s acceptance in their higher end customer base. A friend’s father-in-law raves about his bathroom bidet upgrade last year (somewhat to the discomfort of his daughter-in-law).
TOTO US Growth Strategy Marketing
TOTO articulates five brand pillars that underlie its overall brand strategy:
- Wellness
- Cleanliness
- Design
- Sustainability
- Comfort
TOTO brand X posts discuss “Cleanovation.” One execution promises:
“WASHLET S2 brings refined design and thoughtful cleansing technology together, creating a space that feels a little more personal, comfortable, and considered.”
A 2025 advertising execution promises the “Cleansing Comfort of Water.” A 2022 execution invites you to “Refresh Your Morning Routine..with the Cleansing Comfort of Water.”
In LinkedIn messaging, TOTO brand promises “A Simple DIY Update for a Better You.” featuring a woman installing a WASHLET by herself. Copy around the image states:
“A luxury refresh with no hassle? WASHLET bidet seats install in minutes, bringing self-cleaning technology, warm water cleansing, and effortless elegance to any bathroom design project. Your clients deserve comfort without compromise—and so do you.”



While this execution purportedly targets a bathroom designer, I find the visual image itself problematic by showing the woman doing the remodel. It would be interesting to understand how many US middle-to-high-income female consumers are looking to make their own DIY update. I must admit I am skeptical.
And, as an American consumer, the notion of focusing on the WASHLET as a retrofit is not intuitive to me. Even with a close friend’s recommendation, I’d want to really understand how that will work and not cause more problems. Consumers will naturally wonder: will it fit my existing toilet? How do you hook up the water? What about electrical?
Recently, Chicago White Sox fans may have noticed the TOTO brand on the Munetaka Murakami bobblehead and may also have experienced a TOTO first hand.

TOTO’s growth strategy is clear, and the brand is demonstrating strong growth in the US. Nonetheless, I believe there is an opportunity for more clarity around the consumer target and how best to reach them. In 2024, precisely zero of 10 Los-Angeles-area bathroom contractors suggested considering a WASHLET. Instead, they focused on the walk-in shower and the Japanese-style soaking tub.
